Sierra Data: 85% of Recent ChatGPT Lead Growth Is Coming From Smaller Real Estate Websites

Row of real estate websites growing from small to large, with ChatGPT connected to the smaller sites and an orange arrow rising across them

Quick answer: Sites generating 19 or fewer organic leads accounted for 85% of the recent increase in ChatGPT-sourced leads across Sierra Interactive websites. The largest sites still generate far more ChatGPT leads in raw numbers, but the newest growth in the channel is overwhelmingly coming from smaller sites.

That’s the part of AI search growth we think is worth paying attention to.

Over the past several months, we’ve watched ChatGPT become a measurable source of leads across more of the Sierra network. Now we’re starting to see more clearly where that growth is coming from.

And it isn’t primarily the sites already generating the most organic demand.

Where Is the Growth in ChatGPT Leads Coming From?

Mostly smaller real estate websites.

We grouped Sierra websites by the number of organic leads they generate and compared their ChatGPT-sourced leads over the most recent four weeks with the four weeks before that.

The pattern was clear.

Growth was strongest among the smallest sites, reaching as high as 192% in some groups, and generally tapered as organic lead volume increased.

But the clearest number is this:

Sites generating 19 or fewer organic leads accounted for 85% of the entire increase in ChatGPT-sourced leads across the Sierra network.

That’s notable because these aren’t the sites generating the most leads overall.

They’re the sites driving most of the channel’s recent growth.

Are Smaller Sites Generating More ChatGPT Leads Than Larger Sites?

No.

The biggest Sierra sites still generate substantially more ChatGPT leads in raw numbers.

Over the most recent four weeks, the largest sites averaged 29.3 ChatGPT-sourced leads per site. The smallest sites averaged 0.65.

So this isn’t a story about smaller real estate websites suddenly outperforming larger, established sites.

It’s a story about where new growth is happening.

Larger sites have much bigger existing organic audiences, and they’re generating more ChatGPT leads as a result. But when we look at how the channel changed from one four-week period to the next, smaller sites account for the overwhelming majority of the increase.

Why Is ChatGPT’s Share Lower for the Largest Sites?

Because the largest sites already generate a lot of organic demand.

That doesn’t mean ChatGPT isn’t working for those sites. Quite the opposite: they’re generating the most ChatGPT leads in absolute terms.

It means AI-sourced demand represents a smaller addition to a much larger existing organic engine.

For smaller sites, the numbers work differently.

A smaller number of ChatGPT leads can represent a much larger contribution relative to the organic demand the site already generates. And over the most recent period, those smaller sites are also where we’re seeing most of the new growth.

What Does This Mean for Smaller Real Estate Teams?

AI search isn’t showing up only for the biggest real estate websites.

That’s the takeaway.

Larger, established sites still have significant advantages. They generate substantially more organic leads and substantially more ChatGPT leads in raw numbers.

But our data shows that the expansion of ChatGPT-sourced demand is happening much further down the market.

Sites with 19 or fewer organic leads generated 85% of the network’s recent increase in ChatGPT-sourced leads.

For smaller teams trying to understand whether AI search is relevant to them, that’s a much more useful number than looking only at what the largest websites are doing.

You don’t need to be one of the biggest organic producers on the network for your website to start generating measurable demand from ChatGPT.

What We’re Watching Next

One four-week comparison doesn’t establish a permanent trend.

What it does give us is a clearer picture of how the channel is developing right now.

We’ll be watching whether smaller sites continue to account for a disproportionate share of new ChatGPT-sourced leads, whether that growth translates into greater lead volume per site over time, and whether the gap between smaller and larger sites changes as AI search matures.

For now, the clearest finding is simple:

The biggest sites still generate the most ChatGPT leads. But 85% of the recent growth is coming from sites with 19 or fewer organic leads.

That’s a meaningful shift in where AI-sourced demand is showing up across the Sierra network.

ChatGPT Now Drives 1 in 5 Leads on Sierra Sites. Here’s What That Number Actually Means.

Across the whole Sierra Interactive client base, ChatGPT now accounts for roughly one in five organic leads, about 19.9% over the trailing four weeks.

We grouped all 2,270 active sites by how many organic leads they typically generate, then looked at ChatGPT’s share within each group over the same four week period.

The pattern runs opposite to what most people would assume. For a small site, ChatGPT is approaching 2 in 5 organic leads. For the largest sites on the network, it’s closer to 1 in 15. The “1 in 5” figure we’ve quoted is a blended average, and it describes almost no individual business on the network.

Here’s the honest version. 2,056 of 2,270 sites, 91% of the network, sit in groups where ChatGPT makes up between 26% and 40% of organic leads. The eight biggest sites, where ChatGPT’s share is only 6.7%, bring in enough Google volume on their own to pull the overall blend down to 19.9%. So the real takeaway is that AI search is a bigger deal for smaller teams than the network average suggests.

Two things explain why the gradient looks like this. First, almost all of the recent growth is concentrated in smaller sites. Comparing the most recent four weeks to the four weeks before that, growth is strongest for the smallest sites, as high as 192%, and tapers off as sites get bigger. Sites with 19 or fewer organic leads account for 85% of the entire gain across the network.

Second, big sites still produce far more ChatGPT leads in raw numbers, 29.3 per site over four weeks compared to 0.65 for the smallest sites.

If you’re running a small or independent team, this is the number worth paying attention to, not the network average. ChatGPT isn’t a marginal source of business at the high end of the market. For a growing share of smaller teams, it’s already one of the largest channels they have.
